How to Choose a B2B Lead Generation Agency: Pricing and Red Flags

October 11, 2026. A B2B lead generation agency is worth hiring when it can show you a lower cost per held, qualified meeting than you could get yourself, inside the rules of every country you sell into, without taking your data and sending domains with it when you leave. The published entry prices we found for outbound programs sit between $2,000 and $3,000 a month in October 2026, so price rarely separates good agencies from bad ones. The questions below do. We run B2B lead generation and appointment setting ourselves, so we wrote this as the checklist we would want a buyer to use on us.

The benchmarks come from The Bridge Group's 2025 SDR research, Google's sender guidelines, the EU GDPR and our own country guides, read 11 October 2026. One theme runs through all of it: whoever owns the email infrastructure, the lists and the reply history owns the results, so settle that before you sign anything.

Step 1: decide what you are buying

"Lead generation agency" covers very different businesses. Some build lists and stop. Some run cold email, some LinkedIn, some phone, and some all three. Appointment setters book meetings on your calendar. Inbound agencies run content, ads and landing pages. Before you speak to anyone, write down which of these you need and what a successful month looks like in numbers: meetings held, with which titles, at which kinds of companies. For scale, an in-house SDR's median quota is 10 held first meetings a month, according to The Bridge Group, at a median $80,000 a year in on-target pay.

Step 2: define a lead in writing

Most failed engagements fail on definitions. A "lead" can mean a verified email address, a reply, a booked call or a held meeting with a decision maker. Agree on one, in writing, with the titles, company size, industry and geography that count, what happens when a meeting does not happen, and how quickly a booked meeting must take place. Step 3: shortlist on evidence, not promises

  • Relevant results. Ask for two or three campaigns in your segment, with the numbers: contacts reached, replies, meetings held and what those meetings turned into.
  • References you can call. A current client in a similar market is worth more than any logo wall.
  • Sample messages. Ask to see real emails and call scripts, not templates. You are renting their voice in your market.
  • Their own outbound. If they contacted you first, judge the message: it is the most honest sample you will get.
  • Reviews. Read the negative reviews on independent platforms and look at how the agency responded.

Step 4: compare pricing on one number

Agencies price by monthly retainer, per meeting, or a hybrid of the two, and the published floors we found in October 2026 run from $2,000 a month for an email-only program at Sales.co to $7,499 for CIENCE's first month of base fees, before it adds SDR capacity. Convert every proposal into cost per held, qualified meeting over a realistic quarter, and include what you pay outside the contract: data, tools, your team's time and any setup fees. Step 5: check who owns what

This is the clause that decides whether you can leave. Ask, and get in writing:

  1. Who registers the sending domains and mailboxes, and in whose account they sit. If the agency owns them, you lose months of sending reputation on exit; if you own them, insist on admin access from day one.
  2. Who owns the contact lists, enrichment data and reply history, and in what format you get them back.
  3. Whether the work happens inside your CRM, or syncs to it, so every activity is yours.
  4. Whether the agency reuses your lists, or works for your direct competitors.

Step 6: check deliverability and compliance

Two questions separate careful agencies from careless ones. The first is deliverability. Google's sender guidelines ask bulk senders to keep the spam rate reported in Postmaster Tools "below 0.10%" and to "avoid ever reaching a spam rate of 0.30% or higher". Ask how the agency monitors spam rates, bounces and domain health, and what it does when a domain starts to slip.

The second is compliance by country. Consent rules for email and calls differ sharply: Israel requires prior written consent for advertising email, Colombia requires prior, express authorization for named contacts, Canada lets you call businesses but restricts AI voices, and the UK fines up to 17.5 million pounds or 4 percent of turnover. An agency should be able to tell you, country by country, what it will and will not do; our cold email laws table and our new cold calling laws table are a quick way to test the answers. If the agency processes personal data of people in the EU on your behalf, Article 28 of the GDPR requires a written contract that sets out the subject matter, duration, nature and purpose of the processing and requires the processor to act only on your documented instructions.

Step 7: start with a pilot, and plan the exit

Ask for 60 to 90 days on the same definition you will use later, with weekly reporting on activities, replies, meetings booked and meetings held, plus access to the actual conversations. Prefer month-to-month terms after the pilot. Agree in advance what you receive on exit: domains, mailboxes, lists, sequences, recordings and reply history. A good agency has no reason to resist any of this.

Red flags

  • Guaranteed meeting numbers with no written definition of a meeting.
  • Six or twelve-month commitments before a single held meeting.
  • No access to lists, copy, replies or recordings.
  • Sending only from the agency's own domains, with no handover plan.
  • Vague answers on consent, opt-outs and country rules.
  • References that cannot be named, and case studies with no numbers.
  • A price that only makes sense if you never leave.

Ten questions for the first call

  1. What exactly counts as a lead or a meeting in your contract?
  2. Which three clients in our segment can we speak to?
  3. What did your last three campaigns in our market produce, from contacts to held meetings?
  4. Who will work on our account, where are they based and how long have they been with you?
  5. Whose domains, mailboxes and data will you use, and what do we keep if we leave?
  6. How do you keep spam rates under Google's thresholds, and what happens when a domain is flagged?
  7. Which countries will you not contact for us, and why?
  8. What is the minimum term, the notice period and the pilot length?
  9. How and how often will you report, and can we see raw conversations?
  10. Do you work for our direct competitors?
