Here is the number nobody in my industry will give you, so I will. AI automation has two prices, not one: what the software costs to run, and what the build costs to create. The software layer is cheap and published. n8n Cloud starts at 20 euros a month for 2,500 workflow runs. Zapier's Professional plan starts at 19.99 dollars a month. Those are list prices on the vendors' own pricing pages today.

The build is where your money actually goes, and it is not priced by the AI. It is priced by how many separate systems the workflow has to touch, how messy your data is, and whether a human has to approve anything before it goes out the door. Our own managed AI automation builds start at 2,497 dollars a month. Below I will show you exactly what moves that number up or down, so you can price your own project before anyone quotes you.

The mistake almost every buyer makes

Most people start by asking what AI automation costs, the way you would ask what a car costs. It is a fair question and it cannot be answered, because AI automation is a category, not a product. So you get a discovery call, a slide about your transformation journey, and no number. Then you get a proposal with one big figure on it and no way to tell whether it is fair.

But there is a mistake on the buyer's side too, and it is the one that actually costs money. You are asking for a price before you have named a task. If you cannot finish the sentence "every week we lose X because Y takes Z," then nobody honest can quote you, and anybody dishonest can quote you whatever they like. The number you need first is not the agency's. It is yours.

What the software actually costs

Start here, because it reframes everything else. The automation platforms publish their prices, and they are small. n8n Cloud is 20 euros a month on the Starter plan billed annually, which includes 2,500 workflow executions with unlimited steps and unlimited users, and 50 euros a month on Pro for 10,000. There is also a free self-hosted Community Edition if you have somewhere to run it. Zapier gives you 100 tasks a month free with two-step workflows only, and its Professional plan starts at 19.99 dollars a month.

What matters more than the sticker is how each one counts. n8n bills one execution for a whole workflow run no matter how many steps it passes through. Zapier bills a task for every step, and its AI steps, code steps and MCP calls all draw from that same pool, with a single MCP tool call using two tasks. Run a six-step workflow a thousand times in a month and that is a thousand n8n executions or six thousand Zapier tasks. Same work, very different bill. The model calls sit on top of that, metered by use, and at the volumes a small business runs they are usually the smallest line on the invoice.

What sets the price of a build

If the software is twenty euros, why is the build thousands? Because you are not buying AI. You are buying the connection between systems that were never designed to talk to each other, plus the boring safety work that keeps an automated mistake from reaching a customer. Three things move the price, and none of them is the model.

How many systems it touches. One system is configuration and it is quick. Four systems that each hold a slightly different version of the same customer is integration work, and that is most of the cost of most projects.

How clean your data is. Duplicate contacts, three spellings of the same company, phone numbers in four formats. Nobody quotes for this and everybody pays for it, either in the build or later in the mess.

Whether a human has to approve. Anything that sends, charges, books or deletes needs a review step, a log of what happened, and a way to undo it. That is engineering, not prompting, and it is the part cheap quotes leave out.

Pick one task and put a number on it
Write one sentence: this task takes us this many hours a week, or these leads wait this long before a human replies. One task, one number. If you cannot write it, you are not ready to buy, and no quote you receive will mean anything.

Count the systems, not the features
List every place that task's data lives: the CRM, the inbox, the spreadsheet somebody keeps on their desktop, the phone system, the billing tool. That count is your price driver. Two systems is a small project. Five is a real one.

Ask for a fixed scope and a live demo
Not a deck. A working build like yours that you can click through. Anyone who has shipped your kind of system has one running and can show it in five minutes. Then agree a fixed scope with a named deliverable, so you are buying a finished system instead of an open meter.

Own the accounts from day one
Your automation platform, your API keys, your CRM, in your company's name, with your card on them. If the whole thing stops working the day the agency leaves, you rented a result instead of buying a system. This is how we set up every AI automation build we run.

AI automation is not expensive. Unclear scope is expensive. The tools cost about what a phone plan costs, the model calls are usually the smallest line on the bill, and the real money goes into connecting systems that were never built to agree with each other and making sure nothing dangerous goes out unsupervised.
