Gmail Can Auto-Reply on Business Starter From September 14

September 7, 2026. On September 14 a Google Workspace flow will be able to reply to an email on its own, inside the thread, on Business Starter. That is the cheapest paid Workspace tier, and it means the inbox triage many agencies bill for is about to become a checkbox for their clients. Google announced the change quietly on September 2, and the interesting parts are in the rollout dates and the admin fine print.

Four new steps and a staggered date

1. Four automation steps join Workspace Studio Flows: Copy Drive file or folder, Move Drive file or folder, Reply to email, and Send a Chat reply. The Chat step gains Markdown support for styling, lists and code blocks.
2. The Gmail step lands last. Drive and Chat admin controls started September 1 and their features September 8. Gmail admin controls start September 8 and the Gmail features start September 14, across both Rapid and Scheduled Release domains.
3. It reaches Business Starter. Availability covers Business Starter, Standard and Plus, Enterprise Standard and Plus, the Education tiers, and the AI Expanded Access add-on. Enterprise Starter is missing from this list, although Google's own August 17 Workspace Studio post included it.
4. It is on by default. Google's getting started note says the step is available by default if you allow Gemini for Google Workspace steps. The gate is that one broad permission, not a per step opt in.
5. The guardrails are future tense. Google writes that admins will have settings to disable individual steps and to require end user approval when actions may share data outside the organisation. Will have, not have.

The line worth reading twice

The governance detail is not in this post. It is in Google's August 17 announcement of Workspace Studio security controls, which states that the least privileged agent identity applies to newly created flows only, and that existing flows will be supported in the future. So the approval gate that stops a flow emailing outside your company protects the flows your team builds after the controls land, not the ones already running. If a client stood up flows over the summer, those are the ones to audit first.

Two more things Google documents but does not advertise. There is a hard ceiling of 25 flows per user, no more than 25 active flows started by Gmail events, and 20 steps per flow. And there is a daily run limit that Google defines, describes the failure behaviour for, and never publishes a number for anywhere. Treat any figure you see quoted for it as invented until Google prints one.

What it means for operators

For agencies, the retainer line item called inbox triage or lead routing just got a free competitor on the tier most small clients already pay for. That is not a reason to panic, it is a reason to move up the stack. A 20 step ceiling and a 25 flow cap mean Workspace Studio handles the first mile, not a real pipeline, and it has no view of your CRM, your enrichment or your sequencing. For small businesses, the September 14 date is a genuine calendar item. An automated reply sent from your domain is a deliverability event, not just a convenience: it inherits your sending reputation and it answers strangers without a human reading the thread. Turn it on for internal triage and known contacts first, keep it away from cold inbound until you have watched a week of drafts, and make sure the domain it sends from is set up properly. If your replies are landing in spam today, adding volume will not fix it, and the fix is upstream in your email infrastructure.
